How can HR move beyond digitizing existing processes and use AI to create measurable business value?
In this final episode of our four-part podcast series on Deloitte’s 2026 Global Human Capital Trends report, Lesley Arens speaks with Timothy Bruneel and Nadia Shah from Deloitte Belgium about future-proofing HR architecture in the age of AI.
AI is accelerating a broader transformation of work, skills and organizations. Roles are changing, work is becoming more dynamic and the boundaries between employees, technology and intelligent agents are fading. This gives HR an opportunity to help shape how work and the workforce are organized across the enterprise.
Yet many organizations still treat AI primarily as a technology implementation. They provide employees with an AI tool or Copilot licence and expect productivity gains to follow. Without redesigning the underlying work, processes and roles, however, those gains often fail to materialize.
Nadia and Timothy introduce an AI-enabled HR architecture built around three connected dimensions:
(1) Technology: data, AI tools and a strong digital HR backbone
(2) Process: redesigning work around business needs and value creation
(3) Organization: defining roles, governance and collaboration across HR, IT and the business
They also explore three possible paths for HR: continuing business as usual, focusing primarily on cost efficiency or using AI to create additional value. That choice will shape HR’s future role and determine how the time saved through automation is used.
The conversation covers the evolution from AI-assisted HR to AI-augmented and eventually AI-powered HR. As transactional work decreases, HR can spend more time on workforce insights, strategic advice, employee experience and the design of new solutions.
In this episode, you will learn:
✅ Why AI transformation requires more than implementing technology
✅ How Human × Machine collaboration changes HR work
✅ What an AI-enabled HR architecture looks like
✅ How HR can move from process execution to value creation
✅ Why work and processes need to be redesigned
✅ How digital HR assistants can provide a practical starting point
✅ Why clean and structured HR data is essential
✅ How AI literacy and transparency build trust
✅ Why organizations need a clear target architecture and roadmap
✅ How focused pilots can turn AI ambition into measurable results
Deloitte identifies four non-negotiables for scaling AI successfully: strong data foundations, AI literacy, a clear target architecture and learning through carefully selected pilots. Organizations that combine these foundations with a clear business need can move beyond expensive experiments and unused licences.
The message for HR leaders is clear: align across HR, technology and the business, start within your own sphere of influence and take an active role in shaping the transformation.
